Weetabix modernizes supply chain with Dynamics 365 to scale with confidence

UK food maker Weetabix (1.2K+ employees) delivers high-quality food to millions of consumers every day. As it grew through acquisition, it prioritized safeguarding quality and safety at scale across an increasingly complex manufacturing footprint.

Weetabix deployed Dynamics 365 Finance and Dynamics 365 Supply Chain Management to standardize core processes, integrate handheld production devices, strengthen compliance, and unify supply chain and production planning on a secure cloud ERP.

After go-live, Weetabix achieved 94% OTIF delivery, increased planned output 8%, and cut acquisition onboarding from 2.5 years to 6–9 months—improving reliability with retail partners, profitability insight, and readiness to scale.

For Weetabix, one of the UK’s most iconic and trusted breakfast brands, that responsibility only intensified as the company expanded operations.

Behind the scenes, however, its longstanding systems were beginning to show strain. Weetabix had long relied on an on-premises ERP environment, but over time, that environment had become fragmented—with a complexity of customizations that had become unsustainable. In a highly regulated food manufacturing environment, those gaps carried risk: slower decision-making and limited visibility across operations. For Weetabix, a company that prides itself on consistency of product quality and operational reliability, it was time for change.

Supported by the Microsoft FastTrack program and partner HSO, the company approached the migration as an opportunity to rethink processes. Says Suraj Subbarao, Head of IT and Business Applications at Weetabix, “We staffed the project with business process experts from within Weetabix—paired with technical specialists—to facilitate rapid learning and deployment and ensure the solution was tailored to business needs. It was an approach that facilitated stronger conversations and faster progress."

The result was a more standardized, composable ERP backbone that unified finance, supply chain, and production planning on a single platform.

A phased rollout focused on user adoption

Weetabix phased its rollout, starting with a smaller site before tackling the main operation. This approach helped it reduce risk, especially since most of its teams had never done an ERP project before. “Change management was critical, particularly for our manufacturing teams,” says Subbarao. “We tailored our training and communication to ensure everyone—from the shop floor to the office—was ready for the new system.”

By reducing customization and centralizing decision-making, Weetabix significantly cut the volume of change requests and accelerated user adoption, allowing the organization to move closer to a standardized ERP model that’s easier to maintain and evolve over time.

Impact on the factory floor 

The benefits of modernization were felt immediately across Weetabix operations. On the factory floor, the new platform made handheld device integration possible, giving operators real-time visibility into inventory, production status, and quality controls.

"Now, when we receive deliveries, we just scan them straight into the system—no more waiting for paperwork or delays,” says Nathan Barton, Technical Operator at Weetabix. “Clear error messages on the new system mean operators can fix issues quickly, which cuts down on mistakes and keeps production running smoothly.”

Operators can now block damaged or noncompliant stock directly from their devices, freeing managers to focus on quality investigations instead of administrative fixes and making it easier to maintain food safety standards without slowing production. Adds Barton, “That means safer, higher-quality products for our customers.”

Immediate results and a platform to accelerate growth

Immediately following go-live, Weetabix achieved a 94% on-time, in-full delivery rate, reinforcing reliability with retail partners. The new system also made it possible for Weetabix to roll out to new acquisitions in a fraction of the time, going from 2.5 years to just 6 to 9 months. Planned production output increased by 8%, reflecting more efficient scheduling, better visibility, and faster decision making. Improved product costing also delivers sharper insights into profitability—an essential advantage in a competitive consumer goods market.

Today, Weetabix operates on a highly secure, scalable, and compliant Microsoft platform that has shifted the organization from risk to resilience and opened the door to advanced analytics and AI-driven use case adoption.
